Customer feedback analysis to product roadmap alignment workflow

Product teams waste enormous amounts of time extracting insights from customer feedback, only to lose those insights when they sit in documents that nobody reads. You collect feedback from support tickets, surveys, review sites, and community forums. Someone reads it all, summarises the patterns, then manually enters those patterns into your product roadmap tool. By the time the feedback is organised and categorised, priorities have already shifted.
This workflow eliminates that manual work entirely. Customer feedback flows in, gets analysed for themes and sentiment, summarised for clarity, then feeds directly into your roadmap planning tool. No copy-pasting. No weekly meetings to "align feedback with strategy". The system runs continuously, so your roadmap stays current with what customers actually want.
We're building this with three tools: Bhava AI for sentiment and theme extraction, Resoomer AI for intelligent summarisation, and Terrakotta AI for roadmap impact scoring. Everything orchestrates through your choice of Zapier, n8n, Make, or Claude Code, depending on your technical comfort and budget. By the end, you'll have a fully automated pipeline that takes raw feedback and outputs prioritised product initiatives.
The Automated Workflow
Which Orchestration Tool to Choose
Your choice depends on three factors: integration availability, cost at scale, and technical depth required. Zapier requires zero coding but will become expensive above 2,000 tasks per month. n8n and Make are self-hosted or cloud options that scale cheaply once you've built the workflow. Claude Code is best if you need maximum flexibility or are already in the Claude ecosystem.
For this workflow, we recommend n8n or Make if you process more than a few hundred feedback items monthly. They handle API rate limits better and cost roughly one-tenth of Zapier at volume.
Step 1: Feedback Collection and Trigger
Your workflow starts when new feedback arrives. This could be a Zapier/Make/n8n trigger watching for new support tickets, survey responses, or review site entries. For this example, we'll assume feedback arrives via a webhook that your support system calls whenever a ticket is created or a survey is completed.

Step 2: Extract Sentiment and Themes with Bhava AI
Bhava AI identifies emotional tone and key themes in customer feedback. This is where you separate signal from noise. In your orchestration tool, store this response in a variable. You now know this feedback is high-impact, negative, and touches three specific problem areas.
Step 3: Summarise with Resoomer AI
Raw feedback is verbose. A customer might explain a problem in three paragraphs with context that matters to them but not to your product team. Resoomer AI condenses this to actionable essence.

Step 4: Score Roadmap Impact with Terrakotta AI
Not all feedback matters equally. Enterprise customers complaining about onboarding matter more than a free-tier user wanting a specific colour theme. Terrakotta AI scores how much this feedback should influence your roadmap decisions, considering customer tier, sentiment intensity, frequency patterns, and business context.

This score becomes the sort key in your roadmap. Feedback scoring 7+ goes into the "evaluate next quarter" list. Feedback under 4 gets archived as "nice to have".
Step 5: Store in Roadmap Tool
Your final step sends this structured feedback to your roadmap planning tool. This could be Terrakotta AI's own roadmap module, Productboard, Airfocus, or even a custom database.

Your roadmap tool now shows this item with all context. When your product manager opens the roadmap, they see not just the request, but why it matters (score 8.2), who it affects (enterprise tier), and what the underlying problems are (three distinct themes). No guessing. No manual alignment meetings.
Putting It Together: The n8n Workflow
Here's how this looks in n8n. You'd create a workflow with five nodes:
- Webhook trigger (listens for incoming feedback)
- Bhava AI node (calls sentiment and theme extraction)
- Resoomer AI node (calls summarisation)
- Terrakotta AI node (calls impact scoring)
- HTTP request node (posts to your roadmap tool)
Between each node, you pass data forward. The Bhava response feeds into Terrakotta. The Resoomer summary feeds into the final HTTP request. n8n's expression language lets you map fields:

Error handling is critical: if Bhava fails, you want the workflow to retry once, then alert you. If Terrakotta times out, you still want to post the feedback to your roadmap tool with a blank score and manual review tag.
Configure retries on each API call: maximum three attempts with exponential backoff (wait 2 seconds, then 4, then 8). This handles temporary API hiccups without failing the entire workflow.
The Manual Alternative
If you prefer more control or need to review feedback before it enters your roadmap, a semi-automated approach works too. The orchestration tool still calls Bhava, Resoomer, and Terrakotta, but outputs to a review queue instead of directly to your roadmap tool.
Create a Slack channel called #feedback-for-review. Have the workflow post each analysed feedback item there as a formatted message. Your product manager glances at the summary, impact score, and themes, then clicks "approve" or "reject". A button click sends approved items to the roadmap tool.
This takes you from hours of manual work to five minutes of review per batch. You get the speed benefits of automation with a human checkpoint. Use this approach during your first month while you gain confidence in the system's accuracy.
Pro Tips
Rate Limiting and Batching
Bhava, Resoomer, and Terrakotta all have rate limits. Bhava allows 100 requests per minute. Resoomer allows 50. If you process 500 customer feedback items daily, you'll hit these limits. Configure your orchestration tool to batch requests or add delays between them.
In n8n, use the "Limit" node to process feedback sequentially rather than in parallel. This takes longer overall but respects API limits. For Zapier, use the "Delay" action between API calls.
Alternatively, ask each API provider about higher-tier plans. Most offer burst capacity upgrades cheaply if you commit to monthly volume. At volume, paying £50 extra monthly to Resoomer for higher limits is cheaper than optimising your workflow for three weeks.
Cost Optimisation
You don't need to analyse every piece of feedback. Filter for high-value signals first. If feedback comes with a customer tier field, only send enterprise feedback to Terrakotta AI. If feedback is marked as a feature request by your support system, skip sentiment analysis (you already know it's positive). These filters cut API calls by 40%. Also consider running the full workflow asynchronously. Process feedback as it arrives, but send it to Terrakotta only once daily in a batch job. This reduces Terrakotta calls from 500 daily to one daily batch. Trade near-real-time scoring for significantly lower costs.
Error Handling and Retries
API calls fail. Networks timeout. Have a plan. Each critical API call should have retry logic: try up to three times with exponential backoff. If all retries fail, log the feedback ID to a database or spreadsheet marked as "needs manual review", then alert a human.
Never silently drop feedback. If the workflow fails, you want to know about it so you can fix it before losing customer insights.
Aggregation and Deduplication
After running this workflow for a month, you might notice multiple feedback items pointing to the same underlying theme. Terrakotta scores each item independently, but related feedback should be grouped. Add a deduplication step: check your roadmap tool before posting new feedback. If a "Redesign team onboarding" item already exists with 3+ linked feedback items, append this new feedback as a comment rather than creating a duplicate.
Most roadmap tools have APIs for this. Query existing items by theme keyword, check if a match exists, and either create or append accordingly.
Frequency Thresholds
Don't act on single complaints. Terrakotta AI's impact score already considers frequency, but set a minimum threshold: only create roadmap items for feedback scoring 6.5 or higher. Lower scores go into your "watch list" and create items only when similar feedback arrives again. This prevents thrashing your roadmap with one-off requests while ensuring you catch emerging patterns quickly.

If you use Zapier instead of n8n, expect £300-400 monthly for the same volume. Self-hosting n8n on your own server reduces costs to just the API subscriptions (roughly £125 monthly) but requires infrastructure management overhead.
